How to design recessed lighting? There's no one-size-fits-all answer. It depends on whether you have open ceiling joists, existing fixtures, or a deadline that's already locked. In my role coordinating commercial lighting layouts, I've worked through all three. The approach that works for new construction can waste money on a retrofit. The retrofit approach can sink a fast turnaround job. So before you look at a single downlight, figure out which scenario you're in.
- New construction – Ceiling is open. You can place housings anywhere.
- Retrofit – The cans are already there. Now you're deciding what to reuse.
- Deadline job – A move-in date or event won't move. Speed is the whole game.

Scenario A: New Construction – You Have Ceiling Access, So Use It
Open joists mean you can put a recessed fixture exactly where the design needs it. That's a gift. Don't spend it on the first cheap housing you see.
The real cost shows up later. A $14 housing at a big-box store looks fine until your electrician has to drive back because the trim doesn't sit flush with the drywall, or the driver hums on your dimmer. I went back and forth between 4-inch and 6-inch housings for two weeks on a small office job. The 4-inch looked cleaner and, with modern LED modules, gave enough light for a 10-foot ceiling. The 6-inch offered more trim flexibility, but it would have over-lit the room and limited where the client could place furniture. Ultimately, I chose 4-inch because the owner wanted a calm, residential feel—and the total cost, including labor and dimming, was lower.
For a typical 9-foot ceiling, space general-purpose lights about four and a half to five feet apart. If you're lighting a counter or a workbench, ignore that. Add a fixture directly above the task surface. And if there's insulation above, buy an IC-rated, airtight housing. Per the National Electrical Code, IC-rated housings are marked for contact with insulation; non-IC housings need clearance. The premium is small. The risk of a ceiling stain or a code violation is not.
Scenario B: Retrofit – Existing Cans and a Ceiling Full of Unknowns
This is where most people get stuck. They look at an old recessed can and assume a retrofit kit is the answer. Sometimes it is. Sometimes it isn't. To be fair, a retrofit kit is often the right call—but only if the housing is sound and the driver has room to fit.
I learned this the expensive way. Last year I designed a lighting update for a dining room where the owner wanted to hang a Delaney chandelier over the table. The chandelier was the focal point, so the recessed fixtures had to do background work: wash the walls, highlight art, avoid glare. That meant each existing can had to stay in place, but the beam angle and trim needed to change. A quick Spotlight iPhone search of the housing model number gave me the spec sheet in 10 minutes. But don't order before you measure. A $24 retrofit kit is a deal only if it fits. Looking back, I should have taken the housing dimensions before promising a one-day install. At the time, the trim looked compatible from the photos. It wasn't.
Scenario C: The Deadline Job – Speed Is a Feature
Now we're in my world. In March 2024, I had 36 hours to rework a lobby lighting plan after the wall-sign location changed. The fixture order was already placed, and moving a light meant altering drywall. We had to find a way to make the existing planned layout work without a full redesign.

When the clock is short, the temptation is to order from the vendor with the fastest shipping promise. I've done that and regretted it. We paid $250 in expedite fees once—maybe $275, I'd have to check—on top of a $1,100 order, because the vendor's 'in stock' meant 'we'll make it in three days.' The project still hit the deadline, but only because we'd built in a 48-hour buffer. Our company policy now requires that buffer for any job with a penalty clause. Missing that deadline would have meant a $50,000 penalty, which makes the expedite fee look like pocket change. So glad we had that buffer. I almost removed it to gain a day on the schedule. That would have turned a close call into a missed deadline.
The Total-Cost Rule That Overrides Everything
Here's the rule I use on every lighting project: calculate the total cost, not the fixture price.
Total cost = base price + shipping + setup fees + installation labor + rework risk + the cost of your time. A $500 quote can turn into $800 after shipping, setup, and revision fees. The $650 all-inclusive quote was actually cheaper.
I didn't always think this way. On an early project, the $18 downlight looked like a win until the electrician had to drive back because the trim didn't sit flush. The second trip, the new trim kit, and the client's frustration were all part of the real cost. Now I calculate TCO before comparing any vendor quotes. How to Tell Which Scenario You're In

- If you can see bare joists or you're wiring before drywall, you're in Scenario A. Design the layout from scratch.
- If the fixture holes are already in the ceiling, and the electrical is done, you're in Scenario B. Audit what's there before ordering anything.
- If a contract date, move-in date, or event is non-negotiable, you're in Scenario C. Start with the deadline, then work backward.
