Three pallets of Acuity Brands fixtures arrived at our loading dock on a Tuesday morning in January 2025. Nothing about the delivery looked unusual. One hundred twenty LED area lights, each factory-fitted with a DTL dark-to-light photocontrol, all bound for a grocery retailer's parking lot retrofit. The bill of lading showed a Crawfordsville, Indiana origin. I initialed the paperwork, matched the packing list to the purchase order, and headed back to my desk.
About fifteen minutes later, my bench technician Marcus knocked on my door with the look I've learned to recognize.
"Eight dead fixtures," he said.
Eight out of 120. Not a catastrophe. But on a job with an install crew and a store opening date, it's enough to do real damage.
Quick context on my bias: I'm the quality and compliance manager for a regional lighting distributor. I review every incoming order before it ships to a customer—roughly 200 shipments a year, from outdoor area lights to decorative chandeliers. In 2024 I rejected about 6% of first deliveries for spec problems. Not necessarily bad parts. Wrong assumptions, wrong specifications, wrong compatibility. That distinction is the whole point of this story.

Eight "Dead" Fixtures
Marcus had already moved the first failed unit to the test bench when I walked over. He connected it to our 277-volt test line and flipped the switch. Nothing.
"Drivers," he said. "Almost certainly."
In his defense, he's spent eight years at the test bench, and a bad LED driver is the most common failure point in commercial LED fixtures. When a fixture won't light, the driver is the default suspect.
But here's the problem with default suspects: they make you stop checking the evidence.
Our test bench sits under a row of skylights. In January, that's still enough daylight to trigger a photocontrol. The fixture Marcus was testing had an Acuity Brands DTL dark-to-light photocontrol staring straight at the sun.
Here's the thing about DTL dark-to-light photocontrols: their entire job is to keep the fixture off when the sensor sees light. Our test bay is bright. The fixture wasn't malfunctioning. It was following instructions.
Marcus grabbed a blackout cap, covered the sensor eye on the first unit, and flipped the switch again. The fixture came on and ran clean.
We repeated that test on all eight "dead" fixtures. Five of them turned on the moment the sensor saw darkness. They weren't dead. They were behaving exactly the way Acuity designed them to behave.
Three fixtures stayed dark even with the sensor covered. Now we had real failures to diagnose.
How to Tell If an LED Driver Is Bad
If you're asking how to tell if an LED driver is bad, this is the sequence I use. It's not complicated, but skipping a step will cost you time—and sometimes a whole shipment.
Check input power at the driver itself. Not at the fixture leads. At the driver terminals. If you have nominal line voltage going in and no output coming out, you've isolated the problem to the driver.
Bypass or simulate the controls. Photocontrols, occupancy sensors, and 0-10V dimmers can all prevent a driver from running. In this shipment, the DTL photocontrol was the variable that made five perfectly good fixtures look broken.
Measure the DC output. Most commercial LED drivers are constant-current sources. No DC output at the LED leads usually means the driver is the issue.
Look for physical evidence. Bulging capacitors, darkened circuit boards, that faint smell of overheated electronics. Two of our three real failures showed all of it. The third was subtler: it ran for about forty minutes and then dropped out. After it cooled down, it started again. Thermal failure is a classic driver signature.
So, three out of 120 fixtures had bad drivers. Honestly, I'm not sure why three drivers in a single batch would fail while the rest ran fine. My best guess is a component lot issue at the driver supplier. As a percentage, 2.5% isn't far outside what we see across the industry. What would have been a real mistake was rejecting the entire shipment and returning 120 fixtures to Acuity over a problem that only affected three.
The Kichler Chandelier That Proved the Same Point
The same week, our inside sales team was preparing a lobby package with six Kichler chandeliers for a bank renovation. The building operates on a Zigbee-based lighting control system. The facilities manager called with a fair question: will these chandeliers actually work with our controls?
It was a good question, because the easy answer would have been "yes, they're LED, they'll dim fine." The real answer required checking the driver spec.
The chandeliers themselves were fine. The LED drivers inside them were fine too. But "fine" doesn't automatically mean "compatible." A dimmable driver doesn't listen to a Zigbee signal by itself. In this case, each Kichler chandelier needed a Zigbee-compatible controller paired with its driver before it would respond correctly to the building's lighting scenes.
We caught it during submittal review and bench-tested all six units with the controllers before delivery. No flicker. No callbacks. No "I think the driver is bad" phone call at 4:00 PM on a Friday.
That's the part of quality work that never makes it into a brochure. Most customers never see the checks. They just experience the result: a fixture that works the first time, dims smoothly, and doesn't hum.
Quality Is a Gate, Not a Label
We documented the three driver failures, sent photos to our Acuity rep, and arranged replacements for those specific units. The other 117 fixtures were released for the project on schedule.
Then we changed two things.
First, our receiving checklist for outdoor fixtures now starts with a controls check. If a unit has a DTL photocontrol, we test it under both light and dark conditions before we condemn the driver. That one step turned eight "dead" fixtures into five working fixtures and three real warranty claims.
Second, every decorative fixture quote for a project with smart controls now includes a compatibility review. Zigbee, 0-10V, phase dimming—whatever the system expects, we verify it before the product leaves the building.
I have mixed feelings about factory-installed controls. Part of me wants every fixture to arrive without a photocontrol so we can test the driver in isolation. Another part knows that factory-fitted DTL dark-to-light photocontrols reduce installation errors in the field. The answer isn't picking a side. The answer is having a test procedure that handles both conditions.
When I compared our receiving logs from before this shipment to the months after, the pattern was obvious. Same product families. Same customer mix. The only thing that changed was our process. Field failure complaints dropped, and not because the manufacturers suddenly got better. They didn't change. We did.
Here's the opinion I'll defend to anyone: quality is not a label applied at the factory. Quality is what happens between the factory and the customer. Acuity Brands builds good fixtures, and Kichler builds good chandeliers, but neither brand can protect you from a bad assumption at the receiving dock. That part is on us.
So if someone hands you a fixture that won't light, take a breath. Check the photocontrol. Check the controls. Check the input voltage. Then, and only then, ask whether the LED driver is actually bad.
